Scan the room.
Map the wall.
Sync every screen.

Custom software and complex video system design for live events. I scan the venue, build the projection surface, previz the show in a headset and keep every screen in the room in step.

Work

Recent work, in the order it happens.

Everything below is from the last year. Some clients can't be named yet, so a few read as "a national museum" or "a global technology brand" for now.

Scan · a national museum, 2026

LiDAR and photogrammetry, turned into models a media server will accept.

Done. Reusable.

Anyone can hire the scanner. The hard part is the deliverable: a model that arrives at the right scale, with sensible topology and a UV layout, and imports without a fight.

  • 178 scan setups across the museum's central court, including its domed reading room.
  • A 22-million-face mesh from Poisson reconstruction, then decimated, cleaned and UV-unwrapped for the events workflow.
  • The curved drum flattened to a developed elevation within 0.1 mm (p95), so the content designer works on a true flat.
  • 2D plans extracted from the cloud and mesh as DXF, rather than trusting a venue PDF of unknown accuracy.
  • A browser-based point-cloud viewer, so the team and the client open the scan from a link.

The model drove the projection design, the VR previz and the show file for a three-projector mapping of the drum.

Surface · standing workflow

Projection meshes built so the canvas, the media server and the previz agree, pixel for pixel.

In use on a current job.

Rather than remapping a decimated scan, the surface is rebuilt parametrically. A true cylinder for the drum, flat planes where the wall is flat, features at CAD-true positions and UVs mapped to the content canvas. That UV layout is the contract between content designer, Pixera or disguise, and Unreal. Calibration reconciles the model to the stone on the night. The content never has to.

  • Three QC gates before a file ships: pixels per metre uniform across every edge; a binary parse of the FBX proving metres, identity transform and grounded; a render from the audience side so the text reads forwards.
  • A test-card kit per canvas. A static PNG plus a seamless motion loop for alignment and blend checks on site.
  • Coverage drawings with projector frusta, blend zones in millimetres and pixels, throw ratios and lens data.
  • Rig and lens design for the drum: three Panasonic PT-RQ45K in portrait, 141.4 px/m, 10 to 15% overlap.
  • The import gotchas for both servers written down, so the next job doesn't relearn them.

Rehearsal-night file swaps went into Pixera clean once the pipeline was settled. The same surface files feed the VR previz.

Walk the event before it exists.

Done. Becoming a service.

The scanned venue with the show content playing on it, at 1:1 in a headset, so clients and designers can stand in the room and check sightlines, coverage and the look of the content before anything is rigged. Bespoke set arrives as CAD. Owned kit is captured once by photogrammetry and reused job after job.

  • disguise route: the scan mesh as a prop for context, clean UV'd screen meshes, virtual projectors, the client in a Meta Quest 3 over SteamVR.
  • Unreal Engine 5 route: scan to USD to UE5, per-surface video baked from the media server as textures, so it runs on any OpenXR headset. A Gaussian splat of the venue for photoreal context.
  • Apple Vision Pro scoped as a native RealityKit app with pre-rendered loops and OSC cue control.

The demo brought a global technology brand's executives across the room to see it. A media-server vendor said it may be the first time live projection mapping had been brought into a VR simulation.

Show · EventSync

Every screen, tablet and speaker in the room doing the same thing at the same time.

Close to launch.

EventSync is a synchronised display system for live events. One server on site, no cloud in the loop, adjacent screens frame-locked. Countdowns, a cue-stack remote, polling, Q&A, word clouds, leaderboards, auctions, a photobooth, and schedule signage that changes on time and can be overridden when a session overruns. A live camera feed to every device at around 250 ms. Synced announcements and music through each zone's own PA. Encrypted at rest and in transit.

  • Designed and built solo since late 2025: the macOS server, device apps for iPad, Android tablet and Google TV, App Store approval, licensing, and a Bitfocus Companion module for show control.
  • An alpha programme with a 224-item test plan and a device wall to prove fleet sync before anything ships.

A 120-device scale test with under 1% failure. The first commercial deployment ran without a fault and all three attending companies asked for it again. Booked for a conference in October and signage jobs in Ireland and Prague.

Software

Guest photo upload portal

A branded upload page and admin console feeding a photo-mosaic projection, hosted on Cloudflare for a client in Switzerland. QR codes on the tables, the native camera or an upload, and explicit per-event GDPR consent. The admin console creates events, sets the look, and exports every image and consent record. Live in November 2026.

Tim Draper · at the desk

I've worked in live production since 2006, across theatre, festivals, awards shows and corporate events. The software came from needing tools that didn't exist. I still build my own kit when the right thing isn't for sale, and I know what it takes to keep it running in front of an audience.
